Bob Oliver defines a characteristic subgroup $\mathfrak{X}(S)$ of a $p$-group $S$ and conjectures that it always contains the Thompson subgroup. If true this would give a classification-free proof of Chermak's theorem at odd primes.
Several special cases have been proved (joint work with L.~H\'ethelyi and N.~Mazza). I shall present a $3$-group (joint with J.~Lynd) which shows up the limitations of our current methods.
